Rethinking Transport Efficiency in the GDO Sector

In the Italian GDO sector, transport inefficiencies often do not originate on the road. They begin at the warehouse gate, where trucks queue, delivery schedules are delayed, and carefully planned transport operations can turn into hours of waiting time.

According to a recent study by GS1 Italy, conducted in collaboration with LIUC Università Cattaneo and Politecnico di Milano, the root cause of this challenge is largely structural: many distribution centers still concentrate inbound deliveries within a limited morning time window, typically between 6:30 AM and 1:00 PM.

This creates a system-wide compression effect. Suppliers and carriers are required to manage deliveries within a narrow 6–7-hour timeframe, generating congestion peaks, longer truck waiting times, and reduced productivity throughout the supply chain.

The impact is far from marginal: across the broader GDO logistics ecosystem, inefficiencies caused by delays, limited coordination, and excessive waiting times can represent up to 20% of total logistics costs. This demonstrates how operational friction at delivery points can directly affect supply chain performance and overall business costs.

 

Why Slot Booking Matters Today

Originally introduced to improve warehouse organization and coordinate inbound logistics flows, slot booking has become a standard practice across the GDO sector. However, its current limitations are increasingly evident: despite widespread adoption, many distribution centers continue to experience congestion, delays, and inefficient resource allocation.

The GS1 Italy research highlights a significant paradox: while delivery appointments are widely scheduled, the system often remains too rigid to effectively respond to real operational conditions.

One of the clearest examples is truck arrival behavior. Despite predefined delivery slots, a significant percentage of vehicles still arrive significantly earlier than scheduled: approximately 22% of deliveries reach distribution centers more than one hour before their assigned time window. This contributes directly to congestion and reduces the effectiveness of warehouse planning.

This behavior is largely driven by uncertainty and limited real-time coordination. As a result, slot booking can shift from being a tool for optimizing logistics flows into a factor that contributes to bottlenecks and operational complexity.

The challenge lies in the traditional slot booking model itself. Most systems remain static: once a delivery appointment is assigned, it rarely adjusts to changing conditions such as traffic disruptions, upstream delays, or variations in warehouse workload. According to GS1 Italy, the lack of dynamic coordination can lead to missed appointments, difficult rescheduling processes, and delays that propagate throughout the entire supply chain.

At its core, the issue is not the concept of slot booking, but the lack of real-time visibility and data exchange among supply chain stakeholders. Without continuous access to accurate and timely information shared between carriers, warehouses, and suppliers, scheduling remains disconnected from actual operations. And when planning is not aligned with execution, inefficiencies become unavoidable.

Experimental Insights: Extending Delivery Windows

To move beyond theory, GS1 Italy translated these challenges into practical action through a series of pilot projects involving retailers, manufacturers, and logistics providers. The objective was to evaluate whether extending delivery windows and redesigning slot allocation strategies could generate measurable improvements across the logistics chain.

The results demonstrate that even relatively small changes in scheduling logic can unlock significant operational benefits: by redistributing delivery flows throughout the day, including the introduction of afternoon booking slots, participants achieved improvements across five key performance indicators, including warehouse departure punctuality, on-time deliveries at distribution centers, and a substantial reduction in truck waiting times at both inbound and outbound points.

Equally important, extending delivery windows helped address one of the most critical operational challenges in GDO logistics: delivery rejections caused by saturated capacity or missed appointment slots. By balancing inbound traffic more evenly throughout the day, warehouses were able to reduce peak-hour pressure, increase operational predictability, and minimize disruptions.

 

From Static to Dynamic: Rethinking Slot Booking

The GS1 Italy analysis highlights a fundamental shift in how logistics efficiency should be approached: the challenge is no longer simply a matter of available capacity, but of coordination and synchronization and at the heart of the problem is the persistent gap between planned delivery schedules and real-world execution.

A truck may have a confirmed time slot, but operational reality is constantly changing. Traffic conditions, unexpected delays, early arrivals, and variations in warehouse workload can quickly disrupt the alignment between booking information and actual delivery operations.

This gap is further amplified by a critical limitation: the absence of real-time visibility across the supply chain. Without accurate information on transport conditions and estimated arrival times (ETA), distribution centers have limited ability to dynamically adjust dock planning and resource allocation. Carriers, meanwhile, often make decisions under uncertainty, sometimes choosing to arrive early to reduce the risk of delays or missed appointments.
The result is a logistics system that is planned on paper but remains reactive in practice.

Further complexity comes from the different priorities of supply chain stakeholders. Warehouse operators seek stable and predictable inbound flows; carriers aim to maximize reliability while minimizing operational risks; suppliers need to ensure deliveries are completed under strict constraints. Without shared data and adaptive scheduling processes, these objectives remain disconnected, generating inefficiencies rather than collaboration.

This is why the transition from traditional slot booking to dynamic, data-driven logistics coordination has become essential. In an environment where variability is constant, static planning alone cannot deliver the flexibility and responsiveness required by modern supply chains.

The Strategic Role of Data Sharing & Standardization

If the main limitation of traditional slot booking is its rigidity, the solution lies in creating a more collaborative, connected, and data-driven logistics ecosystem. GS1 Italy’s research highlights that improving transport and warehouse synchronization is not only a question of better planning, but also of enabling the continuous exchange of reliable information among all supply chain stakeholders.

Secure and structured data sharing allows transport capacity, warehouse availability, and delivery expectations to be aligned more effectively. When carriers, suppliers, and distribution centers operate through a shared information framework, decisions become proactive rather than reactive. Slot booking systems evolve from static appointment calendars into dynamic coordination platforms capable of reflecting real operational conditions.

Standardization is a key enabler of this transformation. GS1-compliant data formats such as DESADV (Dispatch Advice) and RECADV (Receiving Advice), together with EDI-based notifications, allow supply chain actors to exchange information through a common language. This reduces ambiguity, limits operational errors, and improves end-to-end visibility across logistics processes.

The benefits extend beyond operational efficiency. A transparent and standardized slot booking ecosystem strengthens trust among supply chain partners: carriers gain greater predictability, warehouses improve control over inbound flows, and suppliers reduce the risk of delays and disruptions.

In a fragmented environment such as the GDO sector, this shared data foundation is essential to scale more advanced approaches, including dynamic slot booking, real-time ETA management, and intelligent logistics orchestration.

Ultimately, this transformation is not only technological but also organizational: it represents a shift from isolated process optimization toward network-wide supply chain synchronization.

From Bottlenecks to Balance: Toward a New Operating Model

The GS1 Italy research ultimately shows that addressing slot booking inefficiencies is not simply a matter of implementing new technologies, it requires a shift toward a new logistics operating model based on collaboration, governance, and shared accountability across the entire supply chain.

Companies successfully moving in this direction are breaking down traditional organizational silos: instead, they are creating cross-functional teams that connect logistics, planning, procurement, and customer service functions. This alignment is essential because delivery performance is not the responsibility of a single department: it is the result of coordinated decisions across the entire order-to-delivery process.

At the same time, collaboration must extend beyond internal functions, efficient slot booking cannot be managed only between warehouses and carriers; it requires the involvement of all stakeholders contributing to the delivery process, including suppliers, transport operators, and distribution centers. A broader ecosystem approach ensures that operational constraints, expectations, and real-world challenges are shared and managed collectively, reducing friction throughout the supply chain.

Another critical enabler is data transparency: making performance indicators visible, not only within individual companies but also across supply chain partners, allows organizations to move from reactive issue management toward continuous improvement. Metrics such as delivery punctuality, truck waiting times, and slot utilization become a shared framework for decision-making, enabling stakeholders to monitor performance together and identify optimization opportunities.

In this model, slot booking evolves beyond a simple scheduling mechanism, it becomes a governance tool for the logistics ecosystem, helping transform fragmented processes and operational bottlenecks into balanced, synchronized flows.

 

Lightening the Load: The Rise of Destocking and Transparent Pricing

While logistics optimization addresses inefficiencies upstream, another transformation is reshaping what happens downstream once products reach the market. Across Europe, and increasingly in Italy, the growth of destocking and re-commerce models is redefining how surplus inventory is managed, redistributed, and valued.

Rather than being considered only as a cost or operational failure, excess stock is increasingly recognized as an opportunity. Retailers and distributors are expanding alternative channels to recover value from unsold products, often sourcing directly from manufacturers, suppliers, or wholesalers with surplus inventory.

This trend reflects a structural reality of modern retail: demand uncertainty and increasingly complex forecasting processes inevitably generate excess stock. The challenge is therefore not eliminating surplus entirely but creating efficient mechanisms to redistribute it and maximize its economic value.

The impact of these models extends beyond inventory management, surplus resale platforms demonstrate that discounted products can generate value for both businesses and consumers, offering affordable purchasing opportunities while reducing waste and disposal costs. Consumers gain access to products that might otherwise remain unsold, while companies recover part of their investment and improve inventory efficiency.

The growth of platforms such as “Too Good To Go” (the world’s largest marketplace for surplus food, it helps users save food that is still fit for consumption from going to waste at local shops, cafés and restaurants, offering excellent value for money), highlights the acceleration of this trend. In Italy, the platform has expanded its network of users and partners, demonstrating how surplus redistribution is becoming an increasingly established component of more circular consumption models.

What emerges is a broader transformation: a shift from linear supply chains toward circular flows. As brands, retailers, and new intermediaries develop more transparent and efficient resale ecosystems, destocking becomes not merely a tactical solution, but a strategic extension of supply chain optimization, connecting logistics efficiency with market accessibility.

Sustainability, Waste Reduction, and Consumer Trust

The strength of destocking models lies in their ability to connect operational efficiency with sustainability goals. By redirecting surplus inventory back into the market instead of allowing it to become waste, companies can reduce unnecessary disposal, improve resource utilization, and address one of the most persistent inefficiencies in modern supply chains.

This approach is particularly relevant in sectors where a significant proportion of produced goods does not reach final consumption, generating both environmental impacts and economic losses. By creating alternative pathways for surplus products, businesses can recover value while supporting more responsible production and distribution models.

Destocking also contributes to the transition toward a circular economy, where products are not simply produced, sold, and discarded, but continuously revalued through different channels. Surplus inventory is no longer viewed only as forecasting failure, but as an element that can be integrated into a more flexible and adaptive supply chain system.

At the same time, these models introduce greater price transparency. Consumers gain clearer visibility into how product availability, timing, and value are connected, creating new purchasing behaviors based on affordability, sustainability, and conscious consumption.

The rapid growth of platforms such as Too Good To Go reflects this shift in consumer expectations. Increasingly, customers are looking for solutions that combine economic benefits with positive environmental impact, rewarding companies that develop more responsible approaches to inventory management.

In this context, the future of logistics efficiency is not only about moving goods faster or reducing costs. It is about building supply chains that are economically efficient, environmentally sustainable, and aligned with evolving consumer expectations.

The Path to Scalable Improvement

The insights emerging from these experiments point toward more than incremental improvements: they reveal a pathway for scalable, system-wide transformation. When extended delivery windows, dynamic slot booking, and data-sharing models are implemented consistently across supply chain networks, their combined impact can significantly improve logistics performance.

At an operational level, the benefits are immediate and measurable: reduced idle time for trucks and drivers, lower congestion at distribution centers, and more balanced utilization of warehouse capacity. These improvements, already demonstrated in pilot environments, translate directly into greater efficiency and reduced logistics costs.

The larger impact becomes visible when these practices are scaled across the ecosystem. A more synchronized inbound logistics process improves transport resource utilization, strengthens last-mile efficiency, and helps address capacity constraints in increasingly complex supply chains. At the same time, improved coordination reduces uncertainty, enhancing service reliability for retailers and final consumers.

Ultimately, the evolution of slot booking represents more than an operational improvement. It becomes a strategic lever for aligning logistics performance with broader business objectives. By reducing inefficiencies, limiting waste, and optimizing resource utilization, dynamic logistics models contribute directly to supply chain resilience and ESG goals.

In a supply chain environment defined by volatility and complexity, competitive advantage will increasingly come from companies able to orchestrate flows end-to-end, transforming fragmented processes into coordinated networks, and coordination into long-term resilience.
